A Cost Model, Not a Price List

Platform comparisons usually stop at the licence: OpenMage, Magento 2 Open Source and Shopware Community Edition are free to download, and Shopify charges a subscription. That leaves out most of the money, which goes on the people who build the store and then keep it patched, backed up and running. To make that cost visible, we modelled one merchant scenario and applied it to all four platforms: one responsive store in one language and currency; 1,000 SKUs supplied as an import-ready CSV with images; standard cart, tax, customer accounts and order emails; one supported payment gateway and one shipping provider; an existing theme adapted rather than a bespoke design; one modest custom workflow or integration; functional, performance and security QA with one user-acceptance cycle; and a single production stack with monitoring and backups. Monthly sales (GMV) are an illustrative, flat $50,000 for all 36 months.

The scenario leaves out data migration, ERP or PIM integration, custom payment-gateway development, B2B approval flows, multi-store setups, marketplaces, premium app or extension purchases, and taxes. Every hour estimate, the hourly rate, the hosting amounts and the maintenance hours below are modelling assumptions. They are not market averages, vendor quotes or ZaidanLab's prices. The rate is a scenario input: the main case uses a blended $60 per hour, and the setup and three-year tables also show $40 and $100. What we did verify against vendor sources is listed in the next section and in the sources at the end. All amounts are in US dollars.

What Each Platform Is in November 2026

OpenMage LTS is the community-maintained continuation of Magento 1. Its current stable release, 20.19.0, came out on 26 October 2026 and fixes 34 security issues. Version 21 is still a pre-release: 21.0.0-beta3, published the same day, raises the minimum to PHP 8.2 and removes several deprecated APIs that older themes and extensions call. The OpenMage requirements list PHP 8.1+ for current 20.x releases and MySQL 5.6+ (8.0+ recommended) or MariaDB. Redis is optional, and no separate search server is needed.

Magento 2 Open Source is the free edition of Adobe's codebase. We are not modelling Adobe Commerce, which is licensed separately. Adobe's system requirements for 2.4.8 list PHP 8.3 or 8.4, MySQL 8.4 or MariaDB 11.4/11.8, Elasticsearch 8 or OpenSearch 3, plus Valkey, Varnish and RabbitMQ in the tested stack. Adobe's upgrade guide also states that since 2.4, MySQL is no longer a supported catalog search engine, so a search cluster is part of every installation.

Shopware 6 Community Edition is a Symfony-based open-source core with no platform licence fee. Under Shopware's fair-usage policy, if the shops connected to a Shopware Account exceed €1 million in GMV over the preceding 365 days, keeping access to the Account and the extension Store requires a paid plan, while the Community Edition software itself can still be used independently. Since April 2026, GMV is reported automatically once a day for shops that use the Account. Shopware's search integration with Elasticsearch or OpenSearch is an optional bundle that Shopware's docs recommend once a project has several thousand data sets.

Shopify Basic is hosted and run by Shopify. On the US pricing page it costs $39 per month billed monthly, or $29 per month billed yearly, and charges a 2% third-party transaction fee when orders are paid through a provider other than Shopify Payments (1% on Grow, 0.6% on Advanced). Shopify's help centre says the fee applies to every transaction through third-party and alternate gateways, even when Shopify Payments is also active. PayPal is exempt when Shopify Payments is the primary provider. Prices, fees and Shopify Payments availability vary by country, so check the page for your market.

Setup Hours by Workstream

We split the scenario into eight workstreams and estimated hours for each platform. The scope is the same in every column, but the delivery work is not. Magento 2 needs more environment and CI/CD work because of its search, cache and queue services and its build steps. Shopify needs the least because hosting and deployment are part of the product.

Setup cost is simply hours multiplied by the rate. There is no flat platform fee in this model. The spread between $40 and $100 an hour is wider than the gap between most of the platforms, which is why a supplier's actual rate and hours matter more than the platform's list price.

These totals leave out paid extensions or themes, migration, contingency and payment processing. Add a contingency and get a written statement of work before you budget against them.

Monthly Running Costs

Running costs combine infrastructure, tooling and the maintenance hours each stack needs for patches, monitoring, small fixes and release management, priced at the same assumed $60 an hour. The hosting figures assume one modest server per self-hosted platform. As a planning starting point, we assumed about 2 vCPU and 4 GB RAM for OpenMage, 4–8 vCPU and 16 GB for Magento 2 with its search and cache services, and 4 vCPU with 8–16 GB for Shopware. These are not vendor production minimums. The 8 GB minimum and 16 GB recommendation in Shopware's documentation are for a development environment. Size production servers from a load test.

Total per month3601,000670279 to 1,279

Shopify's hosting is included, but the merchant still owns the content, app settings and account controls. The $1,000 upper bound is 2% of $50,000 when every order goes through a third-party gateway. Card-processing fees are excluded for every platform, because each payment provider charges them on its own terms.

The 36-Month Total

Three-year total cost of ownership here means setup plus 36 months of running cost. At the $60 base rate:

36-month TCO at $60/h (USD)
PlatformSetupMonthly36-month total
Shopify Basic, 0% third-party payments$10,620$279$20,664
OpenMage LTS$15,060$360$28,020
Shopify Basic, 50% third-party payments$10,620$779$38,664
Shopware 6 CE$21,060$670$45,180
Shopify Basic, 100% third-party payments$10,620$1,279$56,664
Magento 2 Open Source$25,440$1,000$61,440

For example, OpenMage costs $15,060 + 36 × $360 = $28,020. Magento 2 Open Source has the highest total because its stack has the most components to host and maintain, not because of a licence. Rerunning the model at the other two rates changes the totals but not the order of the self-hosted platforms. It does change where Shopify lands:

36-month TCO at each assumed rate (USD)
PlatformAt $40/hAt $60/hAt $100/h
OpenMage LTS$20,120$28,020$43,820
Shopware 6 CE$33,120$45,180$69,300
Magento 2 Open Source$45,760$61,440$92,800
Shopify Basic, 0% third-party$14,964$20,664$32,064
Shopify Basic, 100% third-party$50,964$56,664$68,064

At $40 an hour, Shopify with every order on a third-party gateway is the most expensive option in the table. At $100 an hour it costs less than Shopware and Magento 2. The fee stays the same at every rate, but the labour around it changes.

Shopify's Ranking Depends on the Payment Mix

The variable that moves Shopify most is the share of GMV processed outside Shopify Payments, for example because a local gateway, bank transfer or wallet is required, or because Shopify Payments is not offered in the merchant's country. In this scenario every 10 points of eligible share adds $100 a month, or $3,600 over 36 months. Below about 20% eligible share, Shopify Basic is the cheapest option over 36 months. Between about 20% and 68% it lands between OpenMage and Shopware. Above about 68% it costs more than Shopware, and at the $60 rate it stays just below Magento 2 even at 100%. Before comparing Shopify with a self-hosted platform, find out which payment methods your customers actually use and whether Shopify Payments is available in your market. Moving to a higher Shopify plan lowers the fee percentage but raises the subscription, so model that separately.

OpenMage and Existing Magento 1 Skills

Teams that still run or remember Magento 1 have an advantage with OpenMage, and the hours above assume it. Modules, events and observers, XML configuration, EAV catalogs, resource models, blocks, layouts and .phtml templates, admin grids, and the debugging and caching habits all transfer directly. The risks are just as specific. Legacy extensions need to be audited on PHP 8.x, and version 21 removes APIs that some still depend on. Modern payment providers and apps often have no OpenMage module, so they need custom integration. The third-party marketplace is much smaller than Magento 2's or Shopify's. Experienced Magento 1 developers do exist, but check that they are available and willing to work on OpenMage before you count on them.

Pros and Cons in Brief

OpenMage LTS has the smallest hosting footprint and full code control, and it reuses Magento 1 skills. On the other side are a legacy architecture, extension QA and vendor compatibility. Magento 2 Open Source offers deep commerce features, strong customization and a broad ecosystem, at the price of the heaviest DevOps load, a mandatory search stack and real upgrade effort. If you are already on Magento 2, our Magento maintenance and upgrade notes describe what that ongoing work looks like. Shopware 6 CE has a modern Symfony stack, strong APIs and a flexible storefront, but fewer extensions and specialists in some markets, the Account fair-usage policy, and hosting to own. Shopify Basic launches fastest with managed infrastructure and a large app ecosystem, but gives limited backend control, adds recurring app costs and charges the conditional third-party fee.

What Would Push the Numbers Up

The scenario is deliberately narrow, and each of these changes needs a new work breakdown. Migrating customers, orders, URLs, media and extensions from an existing store. A payment method with no ready-made module, where a custom gateway can dominate an OpenMage or Shopware budget. A bespoke or headless storefront instead of an adapted theme. ERP, B2B, multi-store or multi-region requirements, which may also call for commercial tiers. Formal security hardening, redundancy, audits and a 24/7 incident-response commitment. When you ask suppliers for quotes, ask for scoped hours, role-based rates, exclusions, acceptance criteria and contingency.

A Shortlist by Store Type

Cost-sensitive custom store: OpenMage if Magento 1 talent and custom PHP control matter, Shopify if operational simplicity leads. Standard direct-to-consumer brand: Shopify or Shopware CE, chosen after modelling app fees, the eligible payment share and the integrations you need. Custom mid-market: Shopware CE or Magento 2 Open Source, weighted by system integrations, storefront flexibility, staffing and TCO. Complex B2B or multi-site: include commercial tiers in the assessment, such as Adobe Commerce, Shopware's paid plans and Shopify Plus, alongside the custom requirements. Hosting and licence cost alone should not decide any of these. Scope, conversion, integrations and ongoing support decide which platform fits. If AI shopping agents are on your roadmap, check how each platform will expose catalog and checkout data to them. We cover that in our piece on agentic commerce.

Validate With Quotes and a Proof of Concept

A model like this one is for narrowing the shortlist, not for approving a budget. Turn the assumptions into evidence in five steps. First, agree on one scope: products, UX, checkout, the supported payment and shipping methods, tax and target traffic. Second, ask each candidate team to price the same eight workstreams and list dependencies and exclusions. Third, build two short pilots, for example on the current OpenMage 20.x stable release and the strongest competing option. Fourth, test production readiness: concurrent checkout, catalog search, patching, backup and restore, and monitoring. Fifth, recalculate the 36-month TCO with real hosting quotes, support terms, extension costs and your market's payment fees.
